How to find hidden costs in a small business
Work through three lists: every recurring charge on your card and bank statements, every repeated manual task and how long it takes, and every point where work waits on someone. Price each with a loaded hourly rate, then rank by annual cost.
1. Reconcile every recurring charge
Export twelve months of card and bank transactions and mark everything that repeats. For each one, name the person who depends on it and the outcome it produces. Anything without both is a candidate for cancellation or consolidation.
2. Time the repeated work
Hidden cost usually lives in labour, not invoices. For one week, have the team note tasks they repeat, how often, and how many minutes each takes. You are looking for volume, not perfection.
3. Price it with a loaded hourly rate
Use wages plus payroll taxes, benefits and paid time off — not the base wage. Annual cost equals occurrences per year multiplied by hours per occurrence multiplied by the loaded rate. Keep those figures labelled as estimates until you have measured actuals.
4. Rank, then act on the top few
Sort by annual cost and pick the smallest number of changes that address the largest total. Fixing three expensive patterns beats touching twenty cheap ones.
